How to Save $100,000 Before Building a Custom Home in the Bay Area

When people think about saving money on a custom home, they usually think about construction: choosing less expensive finishes, negotiating with contractors, simplifying materials, or reducing square footage.

But some of the biggest opportunities to control costs happen much earlier—before the construction contract is signed and before anyone breaks ground.

A home that exceeds local zoning limits may need to be redesigned. A floor plan developed without construction-cost feedback may turn out to be far beyond the owner’s budget. A seemingly simple structural change can require engineering, new foundations, permit revisions, and weeks of additional work.

Individually, these decisions can cost thousands of dollars. Across a large Bay Area custom home project, avoiding several of them early can potentially mean tens of thousands of dollars—and, in some cases, $100,000 or more in unnecessary costs.

That’s why successful custom homes aren’t simply designed first and built second. The best results usually come when feasibility, architecture, budget, and construction are considered as parts of the same process.

In a recent conversation between Andrew Atamaniuk of Ataman Studio and Bill of Atlas General Construction, we discussed where projects commonly go wrong and what homeowners can do differently before construction begins.

The Most Expensive Mistake Can Happen Before Construction

One of the first questions homeowners ask is:

“How much will my house cost to build?”

The problem is that there isn’t a reliable answer based on square footage alone.

Two homes of the same size can have dramatically different construction costs depending on their structural systems, roof geometry, glazing, foundation, site conditions, materials, finishes, mechanical systems, and architectural complexity.

That’s why the conversation should work in both directions.

Instead of designing the ideal house first and asking for its price later, the architect needs to understand the homeowner’s approximate construction budget from the beginning. The design can then develop within a realistic financial framework.

At the same time, an experienced builder can review concepts while they are still flexible.

Suppose a homeowner prefers a particular roof design, large spans, or extensive glazing. Those features may be entirely achievable—but if they significantly increase structural or construction costs, it’s better to understand that during design.

The homeowner can then decide whether the feature is worth the investment or whether another solution can achieve a similar architectural result more efficiently.

This doesn’t mean allowing the budget to dictate every architectural decision. It means understanding the financial consequences of those decisions before they become expensive to reverse.

Before You Design the House, Understand the Property

Budget is only one side of the equation. Before deciding what a house should look like, you first need to know what the property can legally and practically support.

That’s where a feasibility study becomes important.

A feasibility study is the research that happens before architectural design. Depending on the property, it can examine:

  • zoning requirements;
  • setbacks;
  • height limitations;
  • Floor Area Ratio (FAR);
  • lot coverage;
  • easements;
  • allowable building area;
  • site constraints;
  • and other jurisdiction-specific requirements.

This step can completely change a project’s direction.

During our conversation, Andrew described a real situation in which a homeowner wanted to build approximately 4,000 square feet. Physically, the lot appeared large enough to accommodate it.

But after roughly two weeks of feasibility research, the development restrictions showed that the property could support only about 2,800 square feet.

Imagine discovering that after spending months designing a 4,000-square-foot house.

The project would have to go backward. Floor plans would need to change. The exterior would change. Engineering could be affected. Depending on how far the project had progressed, substantial portions of the documentation might have to be redone.

Spending a relatively small amount of time understanding the property first can therefore prevent months of unnecessary design work later.

Design and Construction Cost Should Develop Together

Once feasibility establishes what can be built, the architectural process can begin.

But that doesn’t mean immediately committing to a single floor plan.

Option A might be the homeowner’s favorite, but perhaps its structure, roof configuration, or other architectural elements make it considerably more expensive.

Option B may cost somewhat less while preserving most of the qualities the homeowner likes.

Option C might be the most construction-efficient solution.

There isn’t automatically a right or wrong choice. A homeowner may decide that Option A is worth paying more for.

The important difference is that they’re making that decision with information.

That’s much better than completing drawings, engineering, and permitting only to discover during contractor bidding that the preferred design is outside the budget.

3D visualization is useful for the same reason. It allows homeowners to understand proportions, circulation, furniture placement, exterior massing, and spatial relationships before those decisions exist physically.

The more questions that are answered during design, the fewer expensive questions need to be answered on the jobsite.

Why a “Small Change” Can Become a Big Expense

One of the easiest ways to underestimate construction cost is to look only at the visible result.

Consider a homeowner who wants to make a bedroom two feet larger or remove a wall between an older kitchen and living room.

Visually, the change seems minor.

Technically, it may not be.

Even a non-load-bearing wall can contain electrical wiring that needs to be relocated. Removing it means demolition, reframing, drywall repair, finishing, painting, and coordination between multiple trades.

If the wall is structural, the scope can become substantially larger.

The project may require a structural beam, posts, foundation work, architectural revisions, structural engineering, and city approval.

An open-concept kitchen, for example, might look like a simple floor-plan modification. But if achieving it requires removing a load-bearing wall, the real project extends far beyond the kitchen.

That’s also why seemingly small projects can take longer than homeowners expect. Structural modifications can require architectural and engineering documentation followed by plan review and inspections.

In California, permit requirements and review processes also vary between jurisdictions. San Francisco, for example, can require separate coordination for different trade inspections, adding another layer of scheduling complexity.

Remodel or Rebuild? Run the Numbers Before Deciding

Another decision with enormous financial implications is whether to renovate an existing house or tear it down and build a new one.

For a targeted renovation, keeping the existing structure can clearly make sense.

The calculation becomes more complicated when a homeowner wants to change almost everything.

If a remodel requires major structural alterations, new roofing, new insulation, extensive drywall replacement, new exterior finishes, electrical upgrades, plumbing upgrades, and a completely redesigned interior, you’re paying to carefully dismantle and modify an old structure while also introducing many of the components of a new one.

At some point, an extensive remodel can approach the cost of new construction.

Bill described a Palo Alto project where an early estimate of roughly $1.4 million led the homeowner to reconsider the original remodeling strategy. Once the extent of the proposed work was understood, demolishing the existing house and building a new one began to make more sense.

This is precisely why builder input can be so useful during the architectural planning stage.

The architect can evaluate what is possible from a design and regulatory standpoint. The contractor can evaluate what those decisions mean from a construction standpoint.

Together, that information gives the homeowner a much stronger basis for deciding whether to remodel, expand, or rebuild.

Architect First or Contractor First?

Homeowners often ask which professional they should hire first.

There isn’t necessarily one correct answer.

You can begin with an architect, establish feasibility and the initial design direction, and bring a contractor into the project during schematic design.

Or you can speak with an experienced custom home builder first, establish a preliminary construction range, and then begin working with an architect.

What’s more important is how early those two sides begin communicating.

A traditional process can look like this:

Architect → Complete Design → Engineering → Permits → Contractor Bidding → Construction

The risk is that meaningful construction-cost feedback arrives very late.

A more integrated process looks more like:

Feasibility → Initial Design → Contractor Input → Design Refinement → Engineering → Permits → Pre-Construction → Construction

Here, construction expertise influences the project while the design can still be adjusted efficiently.

That can prevent the frustrating situation where a homeowner loves the finished design but can’t afford to build it.

Design-Build or Separate Architect and Contractor?

This leads to another important question: should the architect and contractor be part of the same company?

A traditional design-build model can offer advantages because design and construction operate within one organization.

But there’s another model that can provide both coordination and flexibility:

separate architect and contractor contracts, with professionals who already know how to work together.

In this structure, the homeowner isn’t necessarily locked into one company for the entire project.

If you’re happy with your architect but decide another contractor is a better fit, you retain that flexibility. The same principle works in reverse.

At the same time, you don’t want to assemble a team of completely unrelated professionals who have never worked together and expect coordination to happen automatically.

That’s when projects can turn into a chain of responsibility disputes.

The contractor says the architect didn’t provide enough information.

The architect says the contractor didn’t follow the drawings.

The engineer needs information from the surveyor.

The surveyor says nobody requested it.

And while everyone determines responsibility, the homeowner’s project stops moving.

The better goal is independence without isolation.

Your architect, contractor, structural engineer, and other consultants should each remain responsible for their own work while communicating as one project team.

Where Can the $100,000 Actually Be Saved?

There is no guaranteed “$100,000 discount” hidden somewhere in a custom home project.

Consider what happens when you catch a problem at different times:

During feasibility:
You change the proposed size of the house.

During concept design:
You change the floor plan.

During 3D design:
You simplify an expensive architectural feature.

During contractor review:
You select a more efficient construction approach.

All of these changes are manageable.

Now consider discovering the same problems after the project has been engineered, submitted for permits, bid by contractors—or partially constructed.

The same decision can suddenly require revised drawings, additional engineering, permit revisions, canceled material orders, subcontractor rescheduling, demolition, and reconstruction.

That’s where costs escalate.

A $100,000 saving doesn’t necessarily come from one dramatic decision.

It can come from avoiding five $20,000 problems.

Or one unnecessary structural solution, a major redesign, several change orders, months of delays, and materials that have to be reordered.

The goal isn’t to make the house cheaper. It’s to avoid paying twice for decisions that could have been made correctly once.

The Best Investment May Happen Before You Break Ground

A successful custom home project isn’t defined only by the finished architecture.

It’s also defined by how efficiently the project moved from an idea to a buildable design.

Before construction begins, homeowners should ideally know:

  • what the property allows;
  • approximately how much they want to invest;
  • what they’re actually building;
  • why the selected design makes sense;
  • what the major construction-cost drivers are;
  • what permits and engineering are required;
  • and who is responsible for each stage of the project.

That level of clarity doesn’t eliminate every surprise. Existing conditions can still be discovered, city requirements can change, and construction always involves variables.

But it dramatically reduces the number of surprises created by decisions that simply weren’t made early enough.
